The Two Riders: A Parable of Known and Unknowable Risk
The First Rider wore no helmet 🚫🪖
She placed large headphones over her ears, blocking the sound of traffic 🎧
At a wide intersection, she ignored the crosswalk and the signal, choosing instead to pedal diagonally across four active lanes 🛣️
She cut directly through a truck’s blind spot as the driver made a legal left turn.
When the truck struck her and she tumbled to the ground, she immediately gestured at the driver in anger, as if the collision were entirely his fault 🖕🖕🖕
The First Rider did not suffer from bad luck. She suffered from a refusal to know. Every fact she needed, the physics of the truck, the geometry of the blind spot, the flow of traffic, was already knowable. She had not merely taken a risk; she had systematically eliminated every safer alternative. By removing her helmet, blocking her hearing, and ignoring the visible dangers around her, she chose by default the most dangerous path available. Even if the law had granted her the right of way, she had already gambled everything she could not afford to lose 🎰🎰🎰
The Second Rider did the opposite. She owned a well-built scooter from a reputable maker, maintained it carefully, and always wore a helmet. She rode on the park path rather than the street, followed every safety guideline, and kept her senses sharp. Yet one afternoon, the path concealed a small, uneven ridge, barely visible and completely outside her control. The wheel caught. She went over the handlebars and crashed hard 😵
The Second Rider had done nothing wrong, but the environment contained a flaw she could not have seen. This was not a failure of preparation; it was the remnant of risk that remains even when all personal controls are correct.
The Rub
The lesson for those steering large systems is this: most organizations are not choosing between being the First Rider or the Second Rider. They are doing both #atscale.
They send out fleets. Some riders are dispatched without helmets into blind spots, ignoring years of accumulated complexity because they treat a transformative force as if it were just another routine trip. Meanwhile, even the careful riders travel across an infrastructure full of hidden snags like decades of uneven pavement, undocumented corners, and masked/buried fragility. When one person crashes, you notice. When a tenth of the fleet crashes simultaneously across different times, places, and conditions, leadership may have no visibility into the scope of the failure. And if you cannot see the crashes, you cannot account for them in your plans.
The risk you take by refusing to know is yours.
The risk hidden in the pavement belongs to the system.
Sending out more riders without addressing both is simply wagering that no one will notice when the wheels finally catch.
